When we feel our work or the world around us is "too complex," we are experiencing a gap between our current state and what the world requires. As development experts Robert Kegan and Lisa Lahey point out, this isn't just about the world's external complexity; it is a mismatch between the world’s complexity and our own internal complexity at that time. When we identify this mismatch, we have only two choices: attempt to reduce the world's complexity (which is rarely possible) or increase our own. Increasing our complexity means growing our capacity to broaden our perspective, expanding how we interface with the world, and becoming more effective in dealing with complex situations.
When we notice this gap, we can actively identify ways to grow and increase our capacity. Driving your own development means shifting from waiting for growth to happen to actively steering it.
Adopting a Growth Mindset
Before we can map out our development goals, we must establish a growth mindset. According to Stanford psychologist Dr. Carol Dweck, individuals generally operate from one of two mindsets:

Fixed Mindset: The belief that our traits and abilities are static. In this mindset, success is about proving you are smart or talented, validating yourself over and over.

Growth Mindset: The belief that our abilities can change and develop through learning, effort, and experience. In a growth mindset, challenges are not threats that risk revealing our weaknesses; they are exciting opportunities to stretch ourselves and grow.
To drive your own development, you must embrace the growth mindset. When you see a gap in your skills or a setback in your projects, it is important to recognize that it is not a dead end - it is your next opening for growth.
Cultivating a growth mindset in our day-to-day work requires intention and the leadership practice of becoming a keen self-observer. It is easy to get caught up in the daily "dance" of emails, meetings, and crises and lose perspective on our growth. To ensure we don’t put our development aside for the urgent, use this exercise and imagine yourself in a theater.

Stand on the balcony. Take a moment, step back, and observe yourself in action. See yourself as a character on the stage.

Notice your stance. Notice the assumptions, reactions, and points of view you bring to situations.

Listen to your language. What is your tone? How do you express your needs?

Assess your impact. Critically examine the effect you have on others, and interrogate how you interpret their responses.
By standing on the balcony, you gain the self-awareness needed to adapt and try "new moves"—such as practicing deep listening, making clear requests, or offering constructive feedback rather than repeating old, ineffective patterns.
The Map for Growth: The Be/See/Say/Do Framework
Once you are committed to growth, it is time to identify your path forward. Nebo's Transformational Leadership Framework helps leaders organize and accelerate their development. The framework explains how growth happens when we are intentional across four integrated domains:
BE: How You Show Up
Your internal state and presence. To lead others effectively, you must first lead from within. This involves cultivating:
- Presence and emotional regulation

- An optimistic and self-motivated attitude
SEE: How You Notice
Your perspective and awareness. Driving development requires expanding what you see:
- Seeing Self: Cultivating self-awareness
- Seeing Others: Recognizing the needs and dynamics of those around you
- Seeing Systems and Context: Understanding the broader organizational ecosystem and systemic challenges
- Seeing the Future: Developing strategic foresight and spotting new possibilities
SAY: How You Communicate
The clarity and impact of your voice:
- Communicating strategically and inspiring others
- Being clear, specific, and succinct rather than wishy-washy
- Fostering inclusivity and remaining receptive to other viewpoints
- Encouraging candor and creating space for dialogue
DO: How You Act
The execution and translation of strategy into results:
- Focusing on outcomes and achieving results
- Empowering others to succeed
- Sustaining trust and building deep connections
- Adapting and problem-solving in real-time

Crafting Your Development Action Plan
Once you have identified areas for growth, it is time to create a Development Action Plan. Development isn't just about reading or reflecting—it is about committed action that drives towards a new desired state. To drive your growth, translate your insights and self-observations into a formal Development Action Plan using the Be/See/Say/Do framework as follows:
Set One Goal Per Domain. Establish one meaningful, high-priority goal for Be, See, Say, and Do.
Define What Success Looks Like. Be specific about the desired outcome for each goal.
Establish a Start/Stop/Continue Matrix. For each goal, identify the concrete behaviors you need to:

Start doing to accelerate growth

Stop doing because it is holding you back

Continue doing because it is already working

Commit to Action
Executing Your Development Plan
A plan is only as good as its execution. Once you have drafted your Development Action Plan, it is time to put it to work for you.
First, share your plan with a coach or partner. Walk a trusted colleague, manager, or executive coach through your goals and how you arrived at them. After you share, ask for help as needed, whether it be mentorship, new opportunities that align with your goals, or simply an accountability partner.
Secondly, keep the development plan front and center. Nebo CEO Kate Ebner likes to say, “results follow focus.” Keep your development plan somewhere you can see it every single day, such as on your desk. Intentionally practice the behaviors and approaches that support your goals in your normal, daily work.
